What is the KLYRFOCUS Four-Stage Build?

The KLYRFOCUS Four-Stage Build is a delivery framework for production automation: TRACE maps the actual workflow, CUT removes unnecessary steps, BUILD implements the remaining work with failure handling, and HOLD maintains it after handover. Each stage produces evidence your team can inspect, rather than a presentation about possible automation.

TRACE — what actually happens?

Follow a job from enquiry to completion. Record the inboxes, spreadsheets, files, decisions, workarounds, and exceptions. Identify who owns each handoff. The output is a workflow map, input contract, baseline measurement plan, and a list of unresolved assumptions.

CUT — which steps should disappear?

Remove duplicate capture, redundant status checks, and approvals that add no control. Standardize naming and required inputs. The output is a smaller workflow with explicit decisions. Automating waste produces faster waste.

BUILD — what happens when it fails?

Define failures before the happy path. Build in a sandbox with retries, deduplication, review gates, diagnostic logs, and a manual fallback. Acceptance tests must prove stale approvals, missing files, duplicate events, and unavailable integrations are handled safely.

HOLD — who keeps it running?

Monitor connected workflows, record failures, review model and integration changes, and issue a monthly operational report. The managed scope names the monitored routes, support window, escalation owner, included iteration hours, and recovery runbooks. Unmeasured savings never appear as verified results.

What does handover include?

Your team receives the workflow map, source and configuration deliverables in scope, credentials ownership instructions, acceptance results, runbooks, and training. Client-owned service accounts are preferred. Third-party subscriptions and licenses remain subject to their own terms.
